Data first, AI second
Considering AI in retail? Control your data first, or automation just amplifies whatever problems are already sitting inside it. Here is where to start.
Global retail consultancy
We help brands enter unfamiliar markets, understand what is actually happening inside them, and build the operating capability to trade there profitably. Strategy and execution from the same team.
Why we exist
Advice is comparatively easy to produce. Establishing what a business should do, writing it up and presenting it is a defined piece of work with a clear end. What follows is harder: configuring the systems, rewriting the process, training the people, holding the suppliers, and staying with it through the period where the old way and the new one both exist.
Retail Revolution Co was built for that second part. We take engagements through to the point where something is working in the business, and we scope them so that point is defined at the outset rather than negotiated later.
That shapes who we are useful to. A business that wants a view will find cheaper ways to get one. A business that wants a market opened, a system adopted or a range rebuilt is the reason the firm exists.
With the commercial objective behind the request, which can differ from the brief that was written to describe it.
At the point the work is running in the business and your team can carry it without us in the room.
Documentation, trained people and a defined way of working, rather than a deck and a set of next steps.
Meet the Founder
For more than 13 years, I worked at the centre of a rapidly evolving international retail business, helping grow, transform and navigate it through some of its most significant periods of change.
During my time with Daiso Industries, predominantly as General Manager, I worked across retail operations, buying, IT and marketing. When I began, the Australian business had fewer than 10 stores. At its height, the network had grown to more than 47.
I led the introduction of Daiso's sister brand, Standard Products, to Australia. I helped lead the business through COVID-19 while navigating a merger at the same time. Transformation rarely happens under perfect conditions. In fact, it often happens at the worst possible time.
Transformation is not successful when the strategy is approved. It is successful when it works in the real world.

Market Understanding
Performance moved and reporting cannot tell you why. You are deciding on range, price, channel or investment without evidence you trust. We build the picture before you commit to the plan.
Explore Market UnderstandingBusiness Efficiency
New stores, new channels, new territories, and an operating model built for a smaller business. We rebuild the systems, process and capability so growth does not cost you margin.
Explore Business EfficiencyMarket Entry
You have a product that works at home and no operating position abroad. We assess readiness, map the channel, clear compliance, secure the right partners and manage the launch.
Explore Market EntryCapabilities
We publish the map rather than a list, because where a service sits determines how it is delivered. Services drawing on more than one pillar are scoped and run differently to those that sit in one.
What is genuinely happening in the market, the category and the numbers, evidenced rather than assumed.
The systems, processes and capability that turn a decision into a consistent result.
Taking a brand into a market it does not yet trade in, and getting it to stand up commercially.
Each service is written to the pillar it sits in. Product Strategy is the one capability that draws on all three, and it looks materially different in each: a range built for a market entry is a different exercise to one rebuilt inside an established trading business.
How we are built
These are commitments rather than claims, and they are the reason our work looks different from a report and a handshake.
Our team has held accountability inside trading retail businesses. Recommendations are made by people who have had to live with the consequences of them.
We hold no reseller relationships and take no commission from any platform or supplier. What we recommend reflects the requirement rather than an arrangement.
What the work covers, what it does not, and what completion looks like are agreed and documented before the first day is billed.
Our engagements are built to reach implementation. Where a recommendation is the right place to stop, we say so rather than extending the work.
Documentation and training are part of the work rather than an addition to it, so what we build is owned by your team when we step back.
Where the evidence says a market is wrong, a tool is unnecessary or the work should not proceed, that is what we report.

Every engagement starts with a scoping conversation rather than a pitch, in which we establish where the work actually sits and whether we are the right team to do it.
